From Disappointment to Adaptation

How Leaders and Teams Can Move Forward When Change Challenges Expectations

Change is one of the few constants in any organization. Whether it’s a shift in leadership, a new strategy, or unexpected challenges, change often creates a gap between what we expected and what actually happens. That gap is where disappointment takes root. But instead of seeing disappointment as a sign of failure, leaders and teams can use it as a catalyst for adaptation and growth.

In his book Emotional Equations, Chip Conley offers a simple but powerful formula: Disappointment = Expectations - Reality. When our expectations don’t align with reality, frustration follows. But leaders who embrace change recognize that this emotion can be a turning point. Rather than resisting the discomfort of change, they ask: How can we adjust? What can we learn?

Communication is key to managing disappointment during change. Often, frustration comes from unclear or misaligned expectations. When leaders openly discuss goals, challenges, and evolving priorities, they create a shared understanding that keeps teams engaged and focused—even in uncertain times.

Curiosity fosters adaptability. Instead of reacting negatively to setbacks, teams that ask Why did this happen? What opportunities does this present? develop a mindset that thrives in change. Shifting from blame to inquiry allows leaders and teams to stay agile and responsive, even when things don’t go as planned.

Perspective matters. Disappointment can feel personal, but it’s often about perception. Leaders who pause to ask, What can I do differently? How can I support my team? create an environment where resilience becomes second nature. Change is inevitable, but how we respond to it determines whether we grow or stagnate.

If disappointment is ignored, it can lead to disengagement. When teams feel unheard or unsupported, they check out. But when leaders acknowledge disappointment, address it with transparency and help teams adjust to change, they build cultures where people remain motivated, adaptable and committed.
